The four systems every service business should install

There's no shortage of AI demos for service businesses. Most of them are noise. After working inside real $1M-$5M+ service businesses, the patterns of what actually moves the needle are remarkably consistent — and remarkably few.

Here are the four systems that compound. In priority order.

1. Marketing System — the front door

This is the first install for almost every service business we work with. It includes:

  • A modern website that loads fast, captures leads, and looks credible
  • An embedded chatbot that answers customer questions instantly and books appointments
  • GEO/SEO optimized for both Google and AI search engines (ChatGPT, Perplexity, Gemini)
  • Google Business Profile management
  • A content engine that publishes consistently

Why first: every other system only matters if leads are flowing in. Marketing is the front door. Fix that first, then optimize what happens next.

2. Sales System — the speed-to-lead problem

A lead that hits your website at 2pm on a Tuesday should get a personalized response by 2:01pm. In most service businesses, that lead waits hours, sometimes days. Industry data is brutal: a 5-minute response time vs. a 30-minute response time is the difference between converting 30% and converting 7% of leads.
